How to calculate automation ROI without inventing savings

Baselines, not assumptions. What to measure before you build, and how to report results honestly.

Most automation ROI claims fail because there was no baseline. Before building anything, measure current volume, handling time, delay, and error rate for at least two weeks.

Separate three numbers: the estimate calculated during discovery, the result observed during the pilot, and the result measured in production. Never present one as another.

Include the costs people forget: review time, exception handling, monitoring, and maintenance. A workflow that saves 20 hours but creates 6 hours of review still has a strong case — just a more honest one.
